The Model Is Becoming Swappable. The Platform Is Not.

1 August 2026

Over the past two years, the AI narrative has largely been:

Build the best frontier model. Sell intelligence through tokens. Win the market.

That narrative seems to be changing now. Over the past few weeks, I’ve noticed a few developments that may signal a broader shift in how the industry is thinking.

The first was the formation of the OpenSecure Alliance, backed by NVIDIA and more than 30 companies, promoting open and interoperable AI ecosystems.

The second came during Microsoft’s earnings call, where Satya Nadella repeatedly emphasized ideas like:

“You’ve got to keep your harness separate from the model.”

“Any given model at any given time is swappable.”

“The models are an input.”

Taken together, these developments suggest that the industry’s center of gravity may be shifting from the model itself to the platform around it.

In other words, the conversation is slowly shifting from:

“Who has the best model?” to “Who owns the platform around the model?”

The frontier AI companies have largely monetized intelligence through models and token-based APIs (and of course subscriptions). That put the model at the center of the AI value chain.

Now, a different idea is beginning to emerge.

The OpenSecure Alliance is advocating for open, interoperable AI ecosystems. Microsoft, meanwhile, is arguing that enterprises should be able to swap models while keeping their memory, context, workflows and governance independent of any single model provider.

The model may still be the engine that powers AI. But if the engine can be swapped, the real strategic advantage may belong to whoever owns the vehicle around it.

What do you think?
